The e-commerce growth framework we run with every online store we work with. Find out where your store is losing profit before you spend another rupee on ads.
Takes about an hour
Since 2018 we have audited online stores in Pakistan and abroad. The ones that come to us are usually losing money somewhere between the ad click and the second order. In our audits, the losses tend to sit in four places.
Nobody has worked out what each product actually earns after shipping, fees, returns and discounts.
Pages that leave a buyer’s doubts unanswered, so the cart never gets filled.
Shipping, COD and handling costs revealed at the last step, right when the buyer was ready to pay.
Customers who never hear from the brand again after their first order.
When a store with these leaks raises its ad budget, most of the extra spend flows straight through them. So before we spend a client’s budget, we go through this checklist with them first.
The checks are grouped by growth lever, not by page, because that is how budget decisions get made. Each check tells you why it matters, how to check it and how urgent it is.
Contribution margin per SKU, break-even ROAS, maximum CAC and the hero products that carry your profit.
12 checks, 5 criticalCore Web Vitals, real test orders on iPhone and Android, uptime alerts and no dead ends on revenue pages.
12 checks, 5 criticalCollection pages built for buyer searches, Merchant Center free listings and how ChatGPT, Gemini and Perplexity describe your brand.
12 checks, 4 criticalWhat the first mobile screen shows, images and video, delivery dates before the cart and copy that answers objections.
12 checks, 4 criticalReal contact details, specific return policies, genuine reviews and no fake timers or stock warnings.
12 checks, 4 criticalGuest checkout, full costs shown early and the payment methods your market expects, including COD, JazzCash and Easypaisa.
12 checks, 6 criticalConversions API and enhanced conversions, brand vs non-brand reporting and written kill and scale rules.
12 checks, 5 criticalThe five core automated flows, repeat purchase rate by cohort, referrals and email deliverability.
12 checks, 4 criticalA separate P&L for Daraz, Amazon or Noon, cross-channel pricing and inventory that stays in sync.
12 checks, 3 criticalGA4 revenue that matches your store, one weekly dashboard, UTM rules, delivery success and RTO rate.
12 checks, 5 criticalBlock out 60 to 90 minutes, open your store on your phone and keep your admin, ad accounts and analytics logged in.
Go through one lever at a time and mark every check as Done, Fix needed, In progress or Not applicable.
Critical checks are worth 3 points, high-priority 2 and growth 1, out of 259. The scorecard shows your weakest lever on one page.
Fix critical items within 14 days, then work through the 90-day plan in order: stop the leaks, build the engine, then scale.
Your percentage tells you whether to scale or fix first. Any open critical check overrides the total.
Run the full blueprint every quarter, Levers 2, 6 and 10 every month, and always before a big sale season or a budget increase.
Fix the leaks first, then build the engine, then scale. You only move to the next phase once its exit condition is met.
Levers 1, 2, 6 and 10
Build the SKU margin sheet, fix speed and errors, simplify checkout and check your tracking.
Move on when every critical check in these levers is done.
Levers 3, 4, 5 and 8
Rewrite hero product and collection pages, set up the core email flows and start collecting reviews.
Move on when the critical checks are done and all five core flows are live.
Levers 7, 9 and your lowest lever
Apply your kill and scale rules, open or fix channels and close the gaps in your weakest lever.
Raise budget once no critical check is open and your score reaches 85%.
Whether you sell on Shopify, WooCommerce, Daraz or all three, the blueprint shows you which part of your store needs time and budget next.

Every check in the blueprint reflects an issue we see again and again in e-commerce audits, and every fix is one we have put in place for clients. Where a check gives a number, it is either a published standard (Google, Baymard Institute) or a Rankistan working benchmark, clearly labelled.
